An HBR piece called "When Using AI Leads to Brain Fry" argues that orchestrating swarms of AI agents at once causes a specific kind of mental exhaustion. The article quotes an early user of some Claude Code orchestration platform saying there is too much going on to reasonably comprehend.
The thesis does not hold up. The reason is older than AI, older than computers, older than the people writing the article.
The commander never came home with a fried brain
In ancient times a king ran a kingdom. A commander led an army. They did not personally forge every sword. They did not march every mile. They did not pull every bowstring. They directed people who did those things, often tens of thousands of them, often with worse information than a modern knowledge worker has when they open a laptop in the morning.
Nobody wrote essays about how Chandragupta was getting brain fry from managing too many regiments. The job was the job. The commander held the intent of the campaign in mind, knew which lieutenants to trust with which decisions, and accepted never seeing most of what the men under them were doing in the moment they did it.
That is delegation. It is not a new skill. AI did not invent it. AI just gave it to people who never had to do it before.
Brain fry is what happens when an executor tries to be a commander overnight
Most knowledge workers spend their careers as executors. They write the code, they make the deck, they draft the doc. The skill they got paid for was doing the thing. They became excellent at the doing.
Then AI shows up and the doing is cheap now. The job is to direct. Tell the model what is wanted, review what it produces, redirect when it drifts, ship when it lands.
This is a completely different job. And the people who are most exhausted by it are the people who were best at the old one. They cannot stop reaching for the keyboard. They read every line the model wrote because they used to write every line themselves. They cannot trust the lieutenant because they never learned how to trust a lieutenant. So they end up doing two jobs at once. They are the commander, and they are also still the soldier they used to be, peering over the soldier's shoulder.
Of course that fries the brain. Anybody doing two jobs at once would be fried. The AI is not the problem. The unwillingness to actually delegate is the problem.
What the HBR people are calling brain fry is actually a verification tax
Read carefully, the exhaustion the article describes is not from giving orders. It is from checking the output. The model might have hallucinated. The model might have built a bridge that looks fine but collapses. The model might have stripped a variable out of an f-string and quietly broken the logging. So the user sits there in audit mode, eyes scanning, looking for the thing that is wrong.
That audit mode is the killer. Not the delegation. The verification.
And here is where it gets interesting. The verification cost is real, but it is not equally distributed across users. A user who knows what good output looks like in the domain can verify fast. The diff is read, the correctness is clear, the work moves on. A user who does not know what good looks like cannot verify. They stare at code or prose or analysis and pray. The praying is what fries the brain, not the staring.
Which means brain fry depends almost entirely on whether the user actually understands the domain they are delegating in. A commander who has never fought a battle cannot judge whether his lieutenant just won one or lost one. He will be exhausted by the end of the day from the sheer effort of pretending to know what he is looking at. A commander who has fought a hundred battles can glance at a report and know.
The actual rule
Three rules:
One. Know the limits. Know what is being attempted. Know when to stop. Most of the brain fry comes from not knowing any of those three, then turning to AI as if it will figure them out. It will not. The model has no opinion on what someone should be doing with their life this quarter. That part is the user's job, and outsourcing it is what produces the burnt-out, scrolling-Twitter, what-am-I-even-building feeling that gets misdiagnosed as AI fatigue.
Two. AI as second brain causes the first brain to atrophy. Not because AI is evil, but because skills that stop being practiced decay. This is not controversial. This is muscles. Stop lifting, strength is lost. Stop solving problems, the ability to solve them is lost. The trick is to keep doing the hard thinking even when a model could do it instead, the same way the commander still trained with the sword even though he was not the one swinging it on the battlefield. The hands stay sharp because the hands stay used.
Three. The right use of AI is to do things faster that the user already knows how to do. This is the cleanest version of the rule. A user who knows how to write the function can let the model write it and check it in two seconds. A user who has no idea what the function should do should not ask the model to write it. Go learn what the function should do first. Use AI to compress execution time on things already mentally solved. Do not use AI to skip the solving.
That third rule is where most people go wrong, and it is where almost all the reported brain fry actually comes from. People are using AI as a substitute for thought instead of as an accelerator for thought. Then they wonder why directing it is exhausting. They are not directing it. They are hoping it will direct itself, and then frantically trying to verify the output of a process they never owned.
The HBR framing is doing readers a disservice
Calling this brain fry treats it like a property of the tool. As if AI itself emits some kind of cognitive radiation that fries you when you use too much of it.
It does not. There are plenty of people right now running five or ten or fifty agents in parallel and shipping more work than they ever have in their lives, calm and slept and not burnt out. They are not superhuman. They are people who figured out how to actually be the commander instead of half-commander, half-soldier. They write a clear spec, they spawn the work, they review the diff, they ship or redirect, they move on. They do not relitigate every keystroke their agents produced. They do not need to, because they know the domain well enough to spot-check at the right level of abstraction.
The HBR framing makes it sound like a universal condition. It is not. It is a transition cost that some people pay and some people do not, and the difference is mostly between people who have learned to delegate and people who have not.
So when does AI actually make a user weaker
There is a real risk on the other side, and it is not brain fry. It is atrophy.
Letting AI do the thinking that built someone causes the loss of the thing that built them. A junior engineer who has Claude write every function from day one does not develop the instincts that come from staring at a stack trace for an hour and finally seeing it. A student who has ChatGPT write every essay does not develop the writing voice that only emerges from drafting badly and rewriting. The capability outsourced is the capability not grown.
This is not theoretical. This is going to happen, and it is already happening. The difference between the people who come out of this era stronger and the people who come out weaker is going to be whether they kept practicing the fundamentals while using AI to multiply their output on everything else.
The commander still trained. The king still studied. The fact that they did not personally swing the sword on the day of the battle did not mean they forgot how to swing it. That is the model. Stay sharp. Use the tool. Do not confuse the two.
What the brain fry article actually describes
It is a real phenomenon described by people who are encountering, for the first time in their lives, the experience of being a manager instead of a maker. The exhaustion they feel is the exhaustion every manager has always felt when they were promoted out of doing the thing they were good at. It is not new. It is just newly available to anyone with a Claude subscription.
The article makes it sound like the answer is to use AI less. The opposite is true. Use it more, but use it like a commander uses an army. Set the intent. Pick the lieutenants. Let them work. Check the result at the right altitude. Ship or redirect. Move to the next campaign.
Failure to do that is not a problem with the tool. It is a problem of not yet having become the kind of person who can direct one. That is a skill, and like every other skill, it is built by practicing it. Badly at first. Then less badly. Then well.
Brain fry is the feeling before getting there. It is not a permanent condition. It is just the awkward middle stretch where the worker still thinks their job is to do the work, but the work has already left their hands.
